Thunderbird/Proposal: New Release and Governance Model

Mozilla is focusing a lot of its efforts towards important web and mobile projects, while Thunderbird remains a pure desktop only email client. We have come to the conclusion that continued innovation on Thunderbird is not a priority for Mozilla and that the most critical needs for the product are on-going security and stability. In fact, it is quite possible that Thunderbird is already pretty much what its users want and there is not a high demand for innovation in this field.

However, we do recognize that there is a very large number of users (more than 20 million) who use Thunderbird and rely on it on a daily basis, sometimes for the most mission critical tasks. Furthermore, Thunderbird is one of the very few truly free and open source multi-platform email application available today and we want to defend these values.

In order to manage these two perspectives, we are proposing to adapt the Thunderbird release and governance model in a way that allows both ongoing security and stability maintenance as well as community driven innovations for the product. We are opening this plan for discussion to individuals and organizations interested in maintaining and advancing Thunderbird in the future. We are looking for your feedback, comments and suggestions to refine and adapt the plan in the best possible way.

There are currently two editions of Thunderbird: 'Thunderbird' and 'Thunderbird ESR'. Both will be maintained and based on the same Gecko engine release. Only 'Thunderbird' is affected by the change:
* A new release of Thunderbird ESR will be available on November 20th, 2012. As defined in the Thunderbird ESR plan (http://www.mozilla.org/thunderbird/organizations/faq/), it will inherit the then-current Thunderbird feature-set. This release will be updated every six weeks, for the duration of the ESR cycle to ensure the best possible security and stability for organizations.
* At the same time, Thunderbird will be released with the same feature set as Thunderbird ESR and will be updated every six-weeks for security and stability. However, and contrary to Thunderbird ESR, Thunderbird feature set might evolve over time and solely based on the availability of community contributions.

The proposed plan should therefore have no impact in the way individuals and organizations use the product and obtain updates.

Thunderbird will be driven by a lightweight structure, focusing on producing security updates and suited to welcome community contributed innovations:

* Thunderbird modules owners (https://wiki.mozilla.org/Modules) will remain in charge of their module and will allow community contributions innovation on their own merits. Module ownership is open to any contributor and can evolve over time.

* A Release Drivers team will produce the Thunderbird updates every six weeks and work with module owners on the planning and integration of the community contributed innovations.<br/><br/>

* Mozilla will continue to provide paid staff, logistics and infrastructure for the release drivers team to produce updates and new releases with the same level of quality than today. Support will continue to be provided by the Thunderbird community and Mozilla will continue to provide the required infrastructure.<br/>

Badges are graphic files (with embedded validation information) that people can earn by performing tasks or passing tests (or whatever else the badge issuer decides to validate). People can display these badges on their websites and on other sites that support the Open Badges infrastructure.

For MozCamp Europe, we're evolving the format from presentation-based conference to an interactive camp featuring tracks, workshops, sprints, and hacking opportunities with clear deliverables + goals to achieve by the end of the weekend.

* For contribution inquiries: Variable. There is a clear contribution path for docs and support (and I think QA - LUDO?). The contribution path for development is not as clear; we have some information on getting into add-on development, but it's almost hopeless for a new contributor to get involved in TB core development. (jenzed TODO: revisit developer contribution path).
* For support, in Q1 I am going to ping people on Get Satisfaction who have had a good support experience with a list of five to thirty minute tasks to see if they would like to help others as they have been helped. - ROLAND

Suggestion: In addition to just documenting these steps, look for a simple 5-minute task that someone can take to get started (for example, signing up for Bugzilla if they are interested in coding) and also figure out where in the process you can add a mentor to help people.

=Establish Goals and Metrics=

Q: Can you measure participation or contributors today? If so, what metrics can you track? What goal or metric would you like to achieve for Q1? Alternatively, what metrics would you like to get in place for Q1?

A:
* QA - keep the same numbers of active contributors.
* Knowledge Base: I (jenzed) track significant contributions.
* Developer docs: I (jenzed) try to track contributions on MDN but as I said above there are software limitations that make it hard to track Thunderbird activity.
* Inquiries: I (jenzed) track the number of responses to inquiries I make. I don't think this is a valuable metric, though, as there is no way to tell how many people go on to become contributors.
* Support on GS - For Q12012, I am going to see if we can increase the number of GS contributors (where contributor means a person who has helped solve 1 support topic) by one person per month. - ROLAND

Suggestion: Write down what you think would be helpful to track even if it isn't possible to get that data today. We'll work on implementing dashboards when we know what data we want.

Hi,

We're happy to hear of your interest in Mozilla QA. Our team consists of
five groups Web QA, Browser Technologies, Automation, Services, and Desktop
Firefox.

Depending your area or areas of interest I can help you explore some of the
things you can help with.

We've just started a new development process that should allow us to release
a few new features in the browser every six weeks, as opposed to tons of
features every year or so. We are going to need lots of help tracking the
status of new features, creating test plans for new features, creating test
cases, testing these new features and making sure these are in good shape
before they are deemed ready to go out in a specific release. You can see a
list of features we are working on:

Many of those features currently have no QA ownership, so depending on your
interest and how much time you can invest, you could for example take on one
of those features to test it. Of course, there are many more things we do on
a daily basis which you can engage in to become familiar with the project
before you commit to "owning" a feature. These tasks include triaging bugs
that have been filed by community members but which have not been confirmed,
verifying new bugs fixes, finding regression ranges for identified issues
and so on.

If you'd like you can also come to one of our weekly testdays, where we
gather on irc://irc.mozilla.com/#testday and we go through some of the tasks
I described above. It's a good opportunity to say hi and get to know the
team and other volunteers and try on some new features or just hang out.
These happen every Friday from 8am to 5pm Pacific time, and you can find
details of upcoming testdays and other events on http://quality.mozilla.org/
